Where the Private Line Homes app stands today, and the path to a public, self-service launch — framed the way the team set it in the Aug 13 sync. The near-term bet: make onboarding capture the whole home, effortlessly.
Foundation
Phase 1 MVP complete
Full concierge platform + member app, live.
Just shipped
Messaging + self-onboarding
In-app chat and magic-link signup → property → appliances.
The focus now
Onboarding, deeper
Scan, vendors, and a dynamic Q&A engine.
Then
The AI concierge
Active-issue help + home intelligence (Phase 2).
01
Where we are
Everything below is built and merged. This is the platform the next phases build on.
Supabase — Postgres, RLS on every table, RealtimeVercel — web, production on mainEAS — iOS & Android buildsCI/CD — GitHub Actions
02
Phase 1 — Get the home in
The launch bet: a public homeowner (no concierge) can onboard their whole home in one sitting — pull what we can, scan the rest, and explain why along the way. Everything here makes that intake richer and easier.
Property / MLS prefill
Address → beds, baths, year built, characteristics. The swappable adapter is built and stubbed.
Blocked on a property API key (RentCast / Realie). Probe ready to pick the provider.
Needs key
Barcode / photo appliance scan
Point the camera at a label or barcode to auto-fill brand + model instead of typing. "I can't imagine anybody typing it in." — Chris
New build · needs a barcode lookup API (Go-UPC).
Next
Vendor list + business-card scan
"Keep all your vendors in one place" — a one-stop shop to call whoever you called last time. Scan a card to add one.
New build · reuses the scan pipeline. Feeds open orders + the AI concierge later.
Next
Dynamic Q&A onboarding engine
An admin-editable question tree the app reads live — "Do you have a microwave? → model?", "When did you last replace the roof?". Tags each item: no service → follow-up; has service → capture the vendor. Lets the team add questions without a code change.
New build · the linchpin of Phase 1.
Next
Calendar with suggested cadence
From the appliances captured, propose service timing (AC 2×/yr in FL, filters 4×/yr) and let them schedule + set reminders.
Builds on the existing calendar.
Next
Onboarding intro + the "why"
A short video / framing up front: "this takes ~an hour, here's exactly why, and here's how easy it is after." Explain what we capture and why at each step.
Content + light UI.
Next
Monetization: free launch → subscription
Free with promo codes to grow users, then $0.99–1.99/mo. Confirm it's allowed by store policy first (Apple's ~30% cut, promo-code rules).
Research due EOD · then a pricing decision.

03
Phase 2 — Active help & intelligence
Once the home's data is in, the app starts working for you: diagnosing issues, guiding fixes, and turning appliance data into foresight. Deferred until Phase 1 lands.
AI concierge + Q&A triage
A virtual concierge that structures a problem ("what kind of leak?"), quotes, and guides. LLM choice (self-host vs OpenRouter) + guardrails to decide.
Design spec + Anthropic/LLM wiring.
Phase 2
Photo → solution · health scoring
Snap the appliance/issue; estimate lifespan & health from model + service history + climate. An AC that could last 12 years lasts 4–5 unmaintained in Florida.
Uses the captured appliance data.
Phase 2
Active-issue loop
Leak → "work needs to be done" → document with photos → call your saved plumber → capture the quote/receipt → plumbing rating up, spend logged, next service scheduled.
Ties messaging, vendors, spend & calendar together.
Phase 2
Home-value repair guidance
Best-value upgrades to raise home value (paint, garage doors), not just preventative upkeep. From MLS + property data. — David's idea.
Exploratory.
Later
Subscription billing
Recurring $0.99–1.99/mo once the free-growth phase converts. Store-compliant checkout.
Follows the monetization decision.
Phase 2
04
Cross-cutting & hardening
Runs alongside both phases — reliability, safety, and the pre-launch checklist.
Magic-link login loop
Fixed — magic links now return to the app instead of bouncing to the website (Supabase redirect allowlist).

Recommended launch setup
Apple — one year free
Give approved beta homeowners a unique code for a full year free. State the renewal price and date clearly at signup.
Google Play — closed testing
Run the true long-term beta through closed testing. For public promo codes, offer 90 days free and gather feedback before renewal.
Keep membership and repairs separate
Membership pays for tracking, reminders, score, and concierge guidance. The contractor invoice pays for the visit or repair.
Disclose vendor referrals plainly
Surface any referral or booking fees paid by vendors, and always give homeowners a clear choice of vendor.

The conversion journey
Each moment moves a founding member from invitation toward a paid, habitual membership — value first, ask last.
